The Train Built to Be Rebuilt
On 1 July 2026, after years of delay, the first TGV M trainsets entered commercial service in France. To a passenger, Alstom's new high-speed train — sold to SNCF as the successor to the TGV that has defined French rail since 1981 — looks like a sleeker version of the familiar: a longer aerodynamic nose, a cleaner double-deck body, around 20% less energy per journey. But the most important design decision on the train is one you can't see from your seat, and it's hiding in the letter M.
The "M" stands for modular. And it points at a problem most products never confront: how do you design something that has to stay relevant for thirty or forty years?
A high-speed train is a colossal, long-lived asset. The TGV M will still be running in the 2060s. Its designers face a question no smartphone team ever does: what will rail travel actually need in 2055? How many first-class seats versus second? How much luggage space when travel patterns shift? What will "accessibility" or "comfort" even mean two decades from now? Nobody knows. The honest answer is that you cannot design the right interior for 2026 — because the right interior for 2026 will be the wrong one for 2046.
Alstom's response is to refuse to answer the question permanently. The TGV M's interior is built to be reconfigured: operators can change layouts, swap seating, even add or remove entire passenger cars in response to demand, across the train's whole operational life. The concept-phase decision wasn't "what is the best layout" — it was "make the layout not a permanent decision."
This is a different philosophy from the one most objects follow, and it's worth naming precisely. Some designs earn their longevity by committing to something that never changes — a foot, a physical law, a timeless proportion; they age well because they never chased the moment. But a train's interior is anchored to something that does change: human demand, over decades you cannot forecast. For those decisions the intelligent concept-phase move is the opposite of commitment — it is to defer. You build the capacity to change into the object itself, so the decision can be made later, by people who will actually know the answer.
Modularity, done right, is foresight about your own ignorance. It is the designer saying: I don't know what 2050 wants, and rather than guess and be wrong, I'll make a machine that can be re-decided. That costs something up front — an articulated architecture, standardised interfaces, a structure engineered for reconfiguration rather than optimised for one fixed layout. You trade a little peak efficiency-for-today against adaptability-for-decades. On a product that will outlive most of the people who designed it, that is almost always the right trade.
The real skill — and it is a genuine concept-phase skill — is knowing which decisions to lock and which to leave open. Lock the wrong things (a fixed interior on a forty-year asset) and the train is obsolete a decade in. Leave the wrong things open (endless flexibility where a firm decision was needed) and you get an expensive, compromised machine good at nothing. The TGV M locks what genuinely won't change — the aerodynamics, the running gear, the structural safety — and leaves open what genuinely will: the interior a passenger meets. That sorting, permanent here and provisional there, is the design. The same discipline governs a building's structural core versus its fit-out, a software platform's stable interfaces versus its swappable modules, a city's street grid versus the blocks that fill it: commit the slow-changing skeleton, keep the fast-changing surface loose. Get that boundary right and the thing stays useful for decades; get it wrong and you have rebuilt the wrong half.
It even shows in the sustainability maths: fewer bogies, lower energy, and a body engineered so cars can be added rather than whole trains replaced when a route grows. Reuse designed in at the concept phase, not bolted on as a green afterthought.
Most design debates frame flexibility and commitment as opposites — be bold and decide, or hedge and stay vague. The TGV M is a reminder that they are two tools for two kinds of decision. The question at the concept phase is never only "what should this be?" It is "which parts of this should be settled forever, and which should be left, deliberately, for the future to finish?"
