How Much Shoe Should a Shoe Be?

Pick up any two running shoes at the extremes of 2026 and they barely look like the same kind of object. One is a carbon-plated "super shoe" with a towering slab of foam underfoot, engineered to fling you forward. The other is a barefoot or minimalist shoe, a thin flexible skin with almost nothing between your sole and the pavement. They share a name and a purpose — run — and agree on almost nothing else. The reason is a single decision, made before anything else about the shoe exists: stack height. How much shoe should a shoe be.

Stack height — the thickness of foam between foot and ground — is the concept-phase decision of a running shoe, and everything downstream is determined by it. Choose a tall stack and you are committing to a carbon plate to stabilise and lever all that foam, to a particular geometry and rocker and ride; the plate and the foam only make sense together, slipped into one high, soft midsole. Choose a near-zero stack and you commit to the opposite: ground feel, a flexible sole, a foot that does the work the foam would have done. You cannot start in the middle and tune your way to either end. The number comes first, and the shoe grows around it.

How decisive is that one number? Decisive enough that the sport regulated it. World Athletics capped racing stack height and drew up a formal shoe-control regime — not because laces or logos were winning races, but because the foam-and-plate stack had become so performance-defining that an unregulated version was quietly rewriting the record books. It is a rare and telling thing when a governing body reaches into a product and legislates one dimension; it is the clearest possible signal of which decision was actually load-bearing. The best modern racers now design right up against the 40mm line — or deliberately just under it — because the limit has become the design conversation, and every brand now builds to it.

At the other pole, the minimalist camp argues the whole stack is a mistake — that cushioning weakens the foot, dulls its feedback, and that natural movement builds stronger runners. The clinical evidence is genuinely split: maximalists point to shock absorption and fewer stress fractures, minimalists to form and foot strength, and the honest reading is that the answer depends on the runner, not the shoe — a view podiatrists in 2026 keep repeating. Which is exactly the point. There is no universally correct stack height, because "how much shoe" isn't a spec to be optimised — it's a decision about what the shoe is for, and two defensible answers produce two irreconcilable objects.

That is the transferable lesson, and it reaches far past running. In most products there is one upstream parameter that silently sets everything else — the stack height, the seat pitch, the display-or-no-display, the wing sweep. Find it and you have found the real design decision; miss it and you spend the project detailing a shape whose fate was sealed at a number you never consciously chose. The mark of that decision is that it cannot be retrofitted: you can restyle a shoe endlessly, but you cannot turn a max-cushion racer into a barefoot trainer without starting over, because they were never the same object.

And when a single parameter gets regulated — capped, standardised, argued over by a governing body — that is the market telling you, unambiguously, which decision mattered. Nobody legislates the trim. They legislate the thing that decides the outcome.

A running shoe, in the end, is an argument about how much to put between a person and the ground — and everything you can see about it, the upper, the laces, the colour, is just what happened after that argument was settled.
