QWERTY 2026: A Standard That Outlived Its Reason

Look down at your keyboard. The top row of letters spells QWERTY, an arrangement so familiar it feels like a law of nature. It isn't. It is a design decision made in the late 1860s by Christopher Latham Sholes to solve a mechanical problem that has not existed for over a century — and the fact that you are still using it is one of the more important lessons in all of design.

Sholes was building the first commercially successful typewriter, and it had a physical flaw: the metal type-bars that swung up to strike the paper would clash and jam if two neighbouring keys were hit in quick succession. The famous story — that QWERTY was designed to "slow typists down" — is really a myth. The truer version is that the layout was tuned to separate the letter pairs most likely to jam, so the bars wouldn't collide. It was, in other words, a clever concept-phase solution to a very specific constraint: the physical geometry of swinging metal arms.

Then the constraint vanished. Electric typewriters, and later computers, eliminated the type-bar entirely. There was nothing left to jam. The single reason QWERTY existed was gone — and QWERTY didn't budge. It is still, 150 years later, the default layout on virtually every keyboard and glass screen on Earth: a perfect fossil of a problem nobody has anymore.

The obvious response is to build something better, and someone did. In the 1930s, August Dvorak designed a layout explicitly for efficiency — putting the most common letters under the strongest fingers, minimising travel. On paper it should have won. It lost decisively, and the reason is the whole point. By the time Dvorak arrived, QWERTY had a sixty-year head start. Typing schools taught it, manuals assumed it, manufacturers stamped it into their hardware, and millions of fingers had already learned it. Switching wasn't a keyboard decision; it was a coordinated change across hardware, software, education and muscle memory all at once, and Dvorak's measured advantages, even where real, were too small to overcome it.

Economists have a name for this: path dependence. Once a design becomes a standard, it stops being judged on merit and starts being protected by switching costs. The value isn't in the layout; it's in the fact that everyone else uses the same layout. And that value compounds every year, which is why an inferior-by-accident standard, built for a dead constraint, becomes more entrenched over time rather than less. Studies that tried to measure Dvorak's real-world speed advantage found it modest and hotly disputed — but that almost doesn't matter, because the thing being defended was never typing speed in the first place. It was the coordination itself, and coordination is expensive to move.

For designers this cuts two ways, and both are uncomfortable. The first is about timing: being early enough to become the default can matter more than being the best. QWERTY didn't win because it was optimal; it won because it shipped on the machine that happened to succeed, and then the network did the rest. The concept-phase decision that locks in a standard is worth more than any later refinement, because later refinements have to fight the standard, not the problem.

The second is about humility. A great deal of what surrounds us is QWERTY — designs shaped by constraints that expired long ago, kept alive by the sheer cost of coordinating everyone onto something new. The width of railway tracks, the layout of the calendar, the split between metric and imperial: fossils, all of them, working well enough and impossible to improve unilaterally. Good design intelligence means being able to tell the difference between a decision that is still solving its problem and one that is merely surviving on inertia — and being honest about which battles are worth fighting.
