Your Padlock Doesn't Work. It Was Never Supposed To.
Look at the padlock on a gym locker, a shed, a bike. You believe it is keeping something out. It isn't — not really. A determined person with a cheap pair of bolt cutters, a shim cut from a drinks can, or thirty seconds of picking will be past almost any padlock you own before you'd finish reading this paragraph. This isn't a scandal. It is the design working exactly as intended. The padlock's job was never to be a barrier — and understanding why is one of the most useful lessons in product design.
Start with the honest history. In 1851, at London's Great Exhibition, the American locksmith Alfred Charles Hobbs publicly picked the Bramah lock that had stood unbeaten for 67 years, ending the Victorian faith that a lock could ever be truly "unpickable." A century and a half later, nothing has changed. Samy Kamkar reduced any Master combination lock to eight guesses, then built a roughly $100 3-D-printed robot that opens one, untouched, in about five minutes.
So what is the padlock actually for? Not one job — four, and they are wildly different. A lock can resist (physically stop an attack), delay (buy measurable time), deter (make a thief pick an easier target), or signal (mark a thing as claimed, owned, watched). Serious security is even sold this way: professional burglary-rated locks and safes are graded in minutes of resistance — a TL-15, a TL-30 — because everyone in the trade knows the honest unit of security is not "safe / unsafe" but time. Your $8 padlock isn't rated in minutes. It is operating almost entirely on the last two jobs: it deters the opportunist and signals ownership, and that is the whole product.
This is why the padlock is not a failure but a masterpiece of designing for the right job. Harry Soref understood it in 1924, when he laminated thin steel plates into a Master Lock body — not to build an impregnable lock, but to make one that looked and felt far tougher than the cheap cast ones, at a tenth the price of the expensive forged ones. He was selling confidence and deterrence at a mass-market price, and he built a category-defining brand — lion's-head logo and all — on getting the job right.
The security world has a name for getting the job wrong: security theater, Bruce Schneier's term for measures that make people feel safer without making them safer. The part designers miss is that theater is not automatically bad. A padlock that only deters is not a fraud — deterrence is a real, valuable function. It becomes theater only when the maker, or the buyer, mistakes the deterrent for a barrier. The failure isn't the object; it's the confusion about which job it does.
That confusion is a concept-phase problem, and it is everywhere beyond locks. The reassuring "door close" button wired to nothing. The password meter that rewards P@ssw0rd. The tamper-evident seal that evidences tampering rather than preventing it — and is, properly understood, superb design, because evidence was the real job. Each works brilliantly or fails completely depending entirely on whether its designer named the true function at the start. Resist, delay, deter and signal look similar from the outside and demand completely different objects underneath.
The practical test is uncomfortable but simple. Before you draw anything, force the sentence: this product exists to ___ — and pick exactly one verb. A bike lock built to "delay a thief past the point of patience" becomes a different object — heavy, ugly, loud — than one built to "signal that this bike is watched" — light, bright, cheap. Try to serve both and you get the worst of each: heavy enough to annoy its owner, weak enough to lose the fight. The padlock aisle is really a row of different verbs pretending to be the same product, and the price tag is the only honest label of which job you are actually buying.
So the padlock's lesson is not "locks are fake." It is the opposite. The humble padlock is superb precisely because someone, a century ago, was honest about what it needed to do — deter and signal, cheaply and convincingly — and refused to pretend it was doing something else. Most products that feel disappointing aren't badly built; they're built beautifully for a job nobody actually defined. Name the real function first, in the concept phase, before a single part is drawn, and you avoid the most expensive mistake in design: engineering the wrong verb.
