1X's home robot solved fear with fabric, not a smarter brain.

The most consequential decision on the 1X NEO isn't in its hands, though those hands are a genuine feat: 22 degrees of freedom, dexterous enough to fold laundry and clear a table. It's the sweater. NEO, which opened US pre-orders in the last few weeks at $20,000 outright or $499 a month, is a full-size humanoid wrapped head to toe in a soft, machine-knitted 3D bodysuit and matching knit shoes, in warm tan, grey and dark brown. No cold aluminium. No exposed actuators. No hard shell announcing itself as a machine. The engineering headline is the AI. The design headline is the cardigan.

That inversion is the whole story, and it deserves more credit than the novelty coverage gave it.

Every rival is chasing the same brief from the opposite end. The default humanoid — Tesla's Optimus, the metal-and-visor demo units that dominate the feeds — treats the body as an exoskeleton: expose the mechanism, let the hardware read as capable, trust that competence buys acceptance. It doesn't. A machine that looks like it could grip a countertop looks, to the person standing next to it in a kitchen, like it could grip an arm. The uncanny problem in the home was never resolution or latency. It was proximity. You have to want this thing near your children.

1X answered that with material, not messaging. The knit does at least three jobs at once, which is the mark of a decision made at concept phase rather than bolted on at the end. It softens the read, so the robot registers as furniture-adjacent rather than industrial. It is machine-washable, which quietly concedes that a thing living in your house gets dirty and needs to be treated like a household object, not a serviced appliance. And underneath, the soft 3D-lattice polymer structure is compliant — it yields on contact, which is a real safety property, not a cosmetic one. A hard humanoid that bumps you is an incident. A soft one that bumps you is a nudge. The costume is the crumple zone.

That is the part worth stealing for any product, not just robots: the envelope is doing engineering work. Designers are trained to think of the outer surface as the last layer, the thing you wrap around a finished mechanism. NEO treats the surface as a functional system carrying safety, social acceptance and maintenance strategy simultaneously. Get that layer right and it earns its place three times over. Get it wrong and no amount of dexterity saves you.

There is a harder question hiding in the softness, and NEO doesn't fully escape it. A smooth, featureless, faintly humanoid face wrapped in warm knit is engineered to be trusted — and a thing engineered to be trusted is, definitionally, easier to under-scrutinise. The same instinct that makes you comfortable letting it walk through the house is the instinct that stops you asking what its cameras are doing while it does. Softness lowers the guard. Whether that is a feature or a liability is a decision the buyer never gets to make, because it was frozen the moment the knit was specified. Comfort and candour are pulling in opposite directions here, and the fabric picks comfort.

None of that changes the lesson for a design chief. NEO is proof that the defining constraint on an ambitious product is often not the one the roadmap is organised around. 1X could have spent the whole budget making the hands better and still shipped a robot nobody wanted in the living room. Instead someone had the discipline to name the real constraint — social acceptance in domestic space — and route the biggest design decision straight at it. That is what concept-phase clarity looks like: knowing which problem actually gates the product, and committing the form to solving it before a single actuator is finalised.

The hands are the demo. The sweater is the strategy. The teams who win the humanoid home won't be the ones with the smartest brain in the box. They'll be the ones who understood, early, that the box needed a soft edge more than it needed another degree of freedom.
